- Product: a pre-configured computer (“LOCAL_01”) that runs AI models locally. Plug in, scan QR, done. No terminal, no Docker, no API keys.
- Use cases: remembering everything (files, email, calendar), private reasoning over personal/company history, acting on it (draft replies, meeting prep, document organization). Deniz’s sharpened wedge: proactive chief of staff — email analysis & triage, private.
- Hardware candidates discussed: Mac mini (power-efficient, ARM, unified RAM) and AMD Ryzen AI Max+ 395 mini PC with 128GB unified memory (~CHF 3.9k on AliExpress; better sourcing exists — see §7).
- Price intuition: CHF 5k to Swiss entrepreneurs who value privacy and zero setup time.
- Open positioning question (Grégoire): this is a different positioning from “l’animal sympathique” (Take a Seat’s friendly brand). Needs its own brand. The brutalist LOCAL_01 mockup fits a professional/prosumer tone.
- Performance concern (Deniz): 30 tok/s feels slow with thinking steps; minimum 60 tok/s, and sell async use cases where latency matters less. → Addressed in §7; the instinct is correct and matches the product design.

The pieces that make it cheap (Strix Halo) and viable (MoE models) are 12–18 months old. Window: likely 2–3 years before Apple/QNAP/Swisscom push down into micro-firms.

Interpretation:
- Deniz’s 60 tok/s bar is already met for interactive use with small-MoE models on CHF 2k hardware, and it will improve (Vulkan backend alone gives +17% generation on this chip; MLX-style optimizations keep coming).
- The 120B-class “brain” should be positioned as the async worker, not the chat front-end: overnight email triage, morning briefing, weekly document digest. At 15–30 tok/s a 500-token summary takes 20–35s — irrelevant if scheduled.
- Product architecture that resolves the latency debate: fast small model for interactive; big model for scheduled heavy reasoning; local embeddings + reranker for the memory layer; Whisper-class local STT for voice. All offline.
- The gap to cloud (100+ tok/s, frontier quality) persists and will not fully close. Sell data control and async depth, never “as fast as ChatGPT.”
8. Willingness to pay & pricing analysis
8.1 Benchmarks
- SaaS assistants: Superhuman $25–33/seat/mo; Fyxer $37–49/person/mo; Copilot ~$30/seat. Professionals demonstrably pay CHF 25–50/person/mo for email AI alone — cloud-hosted.
- Hardware+subscription (the model that works): Plaud — $159 device + subscription, $100M+ software run-rate. ClawBox — €749 + subscription. ClawBox’s market page cites setup-service price points from $563 to $6,751.
- Swiss reality: fiduciary/legal/medical practice software runs CHF 50–150/user/mo; a one-off CHF 4,900 capex is a normal small-firm purchase (a decent laptop budget).

9. Swiss regulatory & trust angle
- nFADP (in force 1.9.2023, no transition): applies directly to AI-assisted processing of personal data (EDÖB/FDPIC guidance). SMEs get record-keeping relief but not security relief. A local box reduces their exposure surface: no sub-processors, no cross-border transfer, no US Cloud Act reach.
- Professional secrecy: lawyers and doctors are criminally liable (Art. 321 StGB) for client/patient disclosures — uploading client files to a US AI service is a live malpractice question; bar and medical associations have issued cautious AI guidance. This is the sharpest sales argument in the two highest-WTP segments.
- Fiduciaries sit on every SME’s financial data — under nFADP they are processors for their clients; a private appliance is a differentiator they can resell to their own client base (multiplier channel, §10).
- Honesty requirement: “local” must mean local. If any feature (e.g., model updates, DNS, telemetry) phones home, disclose it — the mockup’s line “LOCAL_01 tells you what needs to leave before it leaves” is exactly right and must be literally true. One broken promise in this niche ends the brand.

Beachhead: Treuhand/fiduciary firms (Romandie + Zurich), then lawyers.
